A bank-ready move from Google Cloud to AWS

GCP to AWS Migration

About

A FinTech business working with Cloud Combinator on AWS. The client is anonymised at their request.

Challenge

The migration had three focus areas.

Meeting banking-grade compliance requirements

Prospective bank clients required single-tenant isolation, data residency and a full audit trail. The migration had to land a secure, CIS-aligned AWS foundation and produce an audit artefact pack suitable for a first pilot bank.

Moving a GPU-heavy AI platform without downtime or data loss

The platform runs LLM inference and a vector store that depend on GPU compute, and the corpus exceeds two terabytes. The migration had to replatform these services and transfer the data with zero loss and no service interruption.

Replacing cloud-native dependencies

Google Cloud-specific building blocks, including Firebase authentication, had to be replaced with AWS-native equivalents and readied for federation to bank identity providers, without breaking any existing logins.

Solution

The engagement was structured so that the live Google Cloud platform kept running until the AWS environment proved equivalent, de-risking the cutover at every step.

<750 ms

Target median query latency, parity with Google Cloud (target)

2 TB+

Document corpus and golden dataset migrated with zero data loss

20 weeks

Planned end-to-end delivery window

By the numbers:

  • <750 ms - Target median query latency, parity with Google Cloud (target)
  • 2 TB+ - Document corpus and golden dataset migrated with zero data loss
  • 20 weeks - Planned end-to-end delivery window
Changes

The engagement defines a clear target end-state: a secure, single-tenant AWS platform at parity with the existing Google Cloud deployment, with an audit pack ready to hand to the first

  • Compliance foundationA CIS-aligned landing zone validated by AWS Control Tower guardrails, targeting single-tenant isolation and audit readiness for banking clients.
  • Zero-loss data moveA bulk-plus-incremental sync keeps Google Cloud live until AWS passes one hundred per cent checksum validation, targeting no downtime at cutover.
  • Seamless authenticationAmazon Cognito with OIDC federation is scoped so all existing logins continue to work and the platform is ready for bank single sign-on.
  • Funding-aware deliveryAWS MAP funding of around thirty thousand pounds and expected NVIDIA credits are structured to offset migration and first-year infrastructure costs (projected).

Pilot bank. The figures below are the engagement's success targets rather than measured results.

With a bank-ready AWS foundation defined, the client is positioned to onboard its first pilot bank and pursue the wider banking demand that prompted the move, with a hardened, auditable platform ready to scale to further single-tenant clients.

AWS Stack

Amazon EKS

For GPU-backed containerised LLM inference and the Chroma vector store.

Amazon Cognito

For authentication and OIDC federation to bank identity providers.

AWS Control Tower

For a secure, CIS-aligned landing zone.

AWS DataSync

For bulk, checksum-validated corpus migration.

Amazon ECR

For hardened, security-scanned container images.

Amazon CloudFront

And AWS WAF for secure edge delivery of the dashboard.

AWS KMS

For customer-managed encryption keys, with CloudTrail, Amazon GuardDuty and AWS Security Hub for audit readiness.
